Approach

Operating depth,
not advisory distance.

The Leif Partners model sits at the intersection of strategic clarity and hands-on execution. Every engagement is framed against the investment thesis — and then delivered at the level of the code, the team, and the architecture.

How it works

A typical engagement moves through three phases — each building on the last.

01 manage_search

Assess

Source-level codebase analysis, engineering organisation diagnosis, contributor risk mapping, and security audit. Delivered at consulting-firm depth in days, not weeks — using agentic tooling to automate what used to require a team.

Technical assessment · Due diligence · Org review

Architect

Translate findings into a value creation plan framed in the language of the investment thesis. Platform strategy, governance model, AI integration roadmap, and delivery structure — designed to separate strategic work from operational noise.

Platform strategy · VCP · Governance design

Deploy

Hands-on implementation — writing code, pair-programming with engineering teams, deploying agentic workflows, and building the governance frameworks that make autonomous AI safe for enterprise use. Not directed from a distance.

Guiding principles

"The question is not whether your enterprise can adopt AI. It is whether it can be built from it."

Source-level depth

Assessment goes to the code, not the deck. The most important signals in a technology estate are rarely visible at the surface — they live in git history, contributor concentration, and the gap between what teams say and what they ship.

Value creation lens

Every recommendation is framed against the investment thesis. Technology is assessed as a multiple expansion lever — not a cost centre, not a risk to be managed. The board should be unable to look at any initiative without seeing what AI changes about its economics.

Embedded, not external

Working alongside portfolio company leadership as a peer, not as a consultant producing reports from the outside. Trust is built through shared work — pair-programming with the engineer, not delivering findings to the CEO.

AI as operating tool

Agentic AI is not a subject Leif Partners advises on — it is a working tool applied in every engagement. The difference between advising on AI and operating with it is the difference between a map and the territory.

How this differs

The technology operating partner model is distinct from both consulting and interim management. The distinction matters.

Traditional Consulting

Delivers recommendations from the outside. Rarely goes to source code level. Measures function, not intent or craft.
Framed around technical quality. Value creation is implied, not primary.
AI knowledge is conceptual. Tooling is described, not demonstrated.
Work is subcontracted. Senior faces are replaced by junior execution teams.
Engagement ends with a report.

Leif Partners

Embedded alongside leadership. Works at source-code level and board level simultaneously.
Every assessment framed against EBITDA, multiple expansion, and exit positioning.
Agentic AI is a daily operating tool — applied to assessment and delivery in every engagement.
No subcontracting. Every engagement led by a senior partner.
Engagement continues through implementation.

Interim Management

Embedded but focused on operational continuity. Rarely brings the external pattern-matching of a multi-company operating partner.
Focused on the business as it exists. Less equipped to reframe it against an investment thesis.
AI adoption depends on the individual. Rarely accompanied by original IP or governance frameworks.
Ownership and accountability are clear — but the role ends when the contract does.
Deep on one company. Limited cross-portfolio perspective.
"The firms that define the next decade will not deploy AI. They will be built from it."
